I need my own people running the training.
Bringing in a vendor every time costs money you do not have and leaves nothing behind. The alternative is building two or three people inside the organization who can run a room well, and giving them material they did not have to invent.
What does train the trainer actually involve?
Two days, or four half days, where your people learn the structure, then run pieces of it in front of each other and get told the truth about what happened. Most of the value is in the second half, when somebody runs their real session and finds out where it breaks.
They leave with the deck, the facilitator notes, the timing, and the three questions that rescue a stalled room. The material is yours to keep and to change.
How many people should I put through it?
Two at minimum, three is better. One trained facilitator is a single point of failure: they leave, go on leave, or get pulled into a launch, and the capability leaves with them.
For an organization of 10 to 150 people, 3 trained facilitators covers onboarding, manager training and the compliance sessions without anybody doing it full time.
What if my managers do not want to facilitate?
Most do not want to, because the only model they have seen is reading slides to a bored room. That is not the job, and once they run twenty minutes built the right way, the resistance usually drops.
If it does not drop, do not force it. A manager who hates the room will teach the room to hate the session. Put the capability with the person who wants it and give the rest a script for the part they own.
