Something hard happens in the room and I freeze.

Every facilitator eventually gets the session where somebody discloses harassment in the chat, or the loudest person in the company decides to relitigate a decision in front of thirty people. What you do in the next ninety seconds decides everything.

What do I do if someone discloses harassment during a session?

Stop treating it as a training moment. Thank them, say plainly that you want to hear the rest outside the session, and move the group on without dissecting what was said. Then follow up within the hour, in writing, with the person and with whoever owns complaints.

In California, once a supervisor knows, the employer knows. A disclosure in a training room starts the employer's obligation to respond, which is why the facilitator needs to know the reporting path before the session, not after.

How do I handle the person who takes over the room?

Name the structure, not the person. "I want three more voices before we come back to this" moves the room without a public correction, and it works because you set the rule at the top of the session rather than inventing it under pressure.

If it continues, take it to a direct message during a breakout. Almost nobody keeps pushing after a private, specific, unangry note.

What if the room goes completely silent?

Assume the question was unsafe or unclear, not that the room is disengaged. Rewrite it smaller, make it anonymous, or make it written. "What is one thing that slowed you down last week" gets answers. "Any thoughts on the new process" gets silence.

Silence after bad news is different. If there were layoffs, a lost contract or a leadership change, name it in one sentence and say what this session is and is not about. A room cannot learn while it is waiting for the thing nobody will say.

How I teach it

Three things every program here comes back to.

Have the reporting path written down

Before any session touching conduct, know who takes a complaint and how fast. Write it on your own notes page.

Set the rule before you need it

Rules announced at minute two are structure. Rules invented at minute forty are a correction.

Protect the person, then the agenda

The session can survive running long. A person who got exposed in front of colleagues may not come back.

Tell me what the room looks like.

Twenty minutes on Zoom or a call. If a program fits, I will say which one. If nothing here fits, I will say that too.
